Should you hire an agency or make product photos yourself with an AI tool?

Make them yourself in an AI tool if someone on your team can judge every photo against the real product and the brand, and has time to review the renders. Hire an agency when you need finished ads rather than photos, or nobody owns art direction, and book a real shoot when the ad has to show a real person, a real demonstration or a real result.

Who judges the photos decides it

A render is cheap. At Google's and OpenAI's published prices in September 2026, one costs about 3 to 21 cents (Gemini API pricing; OpenAI image generation guide). The expensive part is judgment: putting each render next to the real product and the brand, keeping the one that matches and throwing away the rest.

In four campaigns we built by hand in 2026, 361 renders produced 45 photos we kept, about 8 tries per keeper. The easiest job took 3.2 tries per keeper and the hardest took 13.6. Someone had to look at every one of those renders.

So the first question is who on your team will do that looking. If that person exists and has the time, a tool is enough for photos. If they don't, hiring an agency buys you their job, plus the ads built from the photos.

When an AI tool is enough

A tool is enough when all four of these are true:

  • You need photos, not finished ads. Store-page shots, lifestyle scenes, a set for social or email.
  • One person owns the look. Someone who knows your colors, light and product details, and will reject a photo that is close but wrong.
  • You have clean reference photos of the product from every side that will show, or can take them on a phone.
  • That person has review time. At about 8 tries per keeper, a 30-photo set means looking at about 240 images.

When to hire an agency

Hire an agency when any of these is true:

  • You need finished ads. Headlines, layouts and every placement size for Meta, TikTok and Google, not only photos. Meta's feed placements now call for 1440 x 1800 images at 4:5, and Stories and Reels for 1440 x 2560 at 9:16 (Meta Ads Guide, checked September 2026).
  • You need video. Overs makes stills. Video ads need an AI video tool and someone to direct it.
  • Nobody owns art direction, or the person who does has no time to review renders.

When you need a real shoot

Some ads need a camera however good the image models get:

  • A demonstration. If the ad shows what the product does, show the real product doing it. In FTC v. Colgate-Palmolive (1965), the US Supreme Court agreed that passing off a plexiglass mock-up as sandpaper in a shaving-cream demonstration was deceptive.
  • A real customer or a specific real person. A testimonial, a founder or an athlete has to be the actual person.
  • A result. Before-and-after skin, fit on a real body, a cleaning result.
  • A product the model keeps getting wrong after better references and a stronger model.

Running a tool and an agency together

The two don't exclude each other. A workable split: your team makes store-page and social photos in a tool, and the agency makes the campaigns and the ads. The agency works from the same brand rules and the same approved character sheet, so a model who appears on your product page looks like the same person in the ad.

Agree who owns which decisions. Your team signs off store-page photos, the agency answers for the ads, and both keep the same reference set and the same written rules, so a change on one side reaches the other.

When should I book a real photo shoot instead?

Book a shoot when the ad must show a real demonstration, a real customer or a specific real person, or a result such as before-and-after skin. In 1965 the US Supreme Court agreed with the FTC that an undisclosed mock-up in a TV demonstration was deceptive, so a demonstration needs the real product. Book one too if the model keeps getting your product wrong.
